Stalker 2 Turned a Profit Before It Sold a Single Copy

GSC Game World founder Sergiy Grygorovych says Microsoft's exclusivity deal covered more than the full development cost of Stalker 2, making the game profitable before launch day.

"We took more than the cost of Stalker 2. It paid for itself before the first day."

That's GSC Game World founder Sergiy Grygorovych, speaking in a video interview with YouTuber OLDboi, explaining how Microsoft's exclusivity deal for S.T.A.L.K.E.R. 2: Heart of Chornobyl covered more than the game's entire development budget. Before a single copy had been sold, before the game even launched, the studio had already turned a profit.

According to Grygorovych, who has since left GSC Game World to start a new studio, Microsoft moved fast once it saw how many views the debut Stalker 2 trailer was racking up on YouTube. "They saw the view count and quickly joined in," he said. "Within about a week they brought all the documents ready for signing." A week. Microsoft saw big numbers on a trailer and committed to a deal that exceeded the game's entire production cost in roughly seven days. I've waited longer for a pizza.

But this wasn't just generosity. Microsoft was in full acquisition mode during the Game Pass build-up era, snapping up studios, signing exclusivity deals, and spending at a pace that now looks unsustainable. Stalker 2 got timed console exclusivity on Xbox Series X|S and a day-one Game Pass launch, while Microsoft also helped produce and market the game, including a making-of documentary. The game launched on PC and Xbox in November 2024 after a series of delays caused in part by Russia's full-scale invasion of Ukraine. It arrived on PlayStation 5 a year later, in November 2025.

For GSC Game World, it was about as close to a no-lose scenario as a developer can get. Stalker 2 hit 1 million copies sold in two days and has surpassed 6 million players since. Its first major story expansion, Cost of Hope, launched in the summer. Even if Game Pass cannibalised some individual sales, the studio had already banked more than the game cost to make.

Game Pass's Expensive Legacy

Grygorovych didn't reveal specific dollar figures, and we're unlikely to ever learn them. But his comments land at a moment when the entire philosophy behind those deals is being dismantled. New Xbox CEO Asha Sharma has called Microsoft's gaming business "not healthy" and launched what she described as the most significant restructure in Xbox history. Microsoft cut 1,600 staff from Xbox earlier this month, with another 1,600 to go this financial year. Call of Duty has been pulled from Game Pass as a day-one launch. Four studios are confirmed to be leaving Microsoft's ownership, with another on the way.

Mike Brown, the former creative director on Forza Horizon 5, put it bluntly in an appearance on MinnMax this week. He said Game Pass never hit enough subscribers to justify Microsoft's spending on content, including the $69 billion Activision Blizzard acquisition. "We're now going to see studios getting shut down or spun off, and loads of people are going to lose their jobs," Brown said. "And that is honestly just a result of a well-meaning, player-focused concept of Xbox Game Pass not quite landing."

I think what makes the Stalker 2 deal so striking is that it shows both sides of the Game Pass era at once. For developers who got in early and negotiated well, Microsoft's money was a genuine lifeline. GSC Game World was a Ukrainian studio developing a game during a war. A deal that covered their entire budget before launch didn't just reduce risk; it eliminated it. Developers have praised Microsoft for years for cutting these kinds of generous terms, and stories like this show why.

But those deals were funded by a subscriber growth projection that never materialised. Every dollar Microsoft paid above market rate to stock Game Pass was a bet on a future where tens of millions of subscribers would make it all balance out. Stalker 2 was a great deal for GSC Game World. Whether it was a great deal for Microsoft depends on numbers Sharma has all but confirmed don't add up. The studio's first expansion, Cost of Hope, is already out, and the game continues to grow on all platforms.
